The estimating challenge
Occupied hotel renovations live or die on logistics. The hotel committed to keeping at least 128 rooms available, which meant two floors out of service at a time and five rolling phases where every crew demobilized and remobilized four times. The tub-to-shower conversions depended on drain locations that varied by stack and could not be verified until demolition. Casegoods were owner-furnished but contractor-installed, and the FF&E schedule did not align with the drawing room types. The contractor needed a per-key number it could defend with the owner's asset manager in five business days.
The result
LEEDS built the estimate on a per-key basis for each of the 12 bathroom types, then rolled it up by floor pair to match the phasing, with a separate mobilization line for each of the five phases and night-shift premiums for demolition. We carried a documented allowance for drain relocations based on a count of stacks where the plumbing riser diagrams showed offsets. The contractor presented $7.2M, or roughly $43,900 per key, and was awarded the work. The drain allowance covered actual conditions, and the project finished with change orders under 1.5% of contract value.
